they may actually carry more weight than the stated expectations and must be managed to ensure project success.The budget and schedule would likewise be linked to corresponding expectations.These can be further classified as either "internal" to a domain or belonging to "external" parties.Figure 1: Expectations on a project team Below is a detailed example that introduces an effective expectation model.One day the customer's CEO meets the company's CEO while playing golf.We wish our suppliers would realign their products with these changes!The company CEO returns to work and summons the company vice presidents of business and IT, respectively.Company CEO (to company IT VP): I think you need to revamp our IT strategy.It comes from someone outside the company, and it is perceived by the company CEO as an expectation.By implication, 25 percent of the expectation is open to interpretation.The results of expectations in the model shown in Figure 2 become elements of project planning, scoping, and management (e.These elements also have associated sureness factors.This example shows how important it is for the expectation analyst to consult with other team members in order to discover "hidden" expectations and accurately estimate the sureness factors.We'll begin with a few definitions.Expectation management A formal process to continuously capture, document, and maintain the content, dependencies, and sureness of the expectations for persons participating in an interaction, and to apply the information to make the interaction successful.Expectation objective The objective for an interaction that is under expectation management.For example, the interaction might be an important meeting whose objective is to convince a CEO to release a project budget.Expectation result An element in another model that traces to an expectation in the expectation model.The following four definitions relate to the scope and clarity of expectations: External expectation An expectation that relates to an object outside the expectation domain.Perceived expectation An expectation perceived to be held by a subject.Back to topExpectation quadrants Figure 3 shows how the expectation quadrants work.We will look at two types below: AND traceability and OR traceability.AND traceability AND traceability is possible when an expectation (or expectation result) traces out of one other expectation, which in turn traces out of another expectation, and so on, as shown in Figure 5.Figure 5: AND traceability of expectations OR traceability OR traceability is possible when an expectation (or expectation result) traces out of more than one other expectation, as shown in Figure 6.The following steps are useful for a typical software development project.Define an objective It is helpful to start with defining an objective for your management strategy, so that you will understand what the domain is and who the subjects are.For example, your objective for a software project might be "to manage expectations of the customer, CEO, business, and IT teams in relation to scope, budget, and schedule for project X.You might also want to capture their expectations regarding major application projects, including the project for which you're seeking a budget.Any people who work outside of the domain boundaries should be considered external.Next, you need to identify those who will play key roles in satisfying your objective, both within and outside the domain.These are the persons whose expectations you want to manage.Below are steps for setting up Rational RequisitePro for expectation management (assumes functional knowledge of the tool).Create expectation as a new requirement type Create a new requirement type called expectation with the tag EXP, and then create the attributes shown in Table 1.Create Software Development Plan as a new requirement type Create a new requirement type called Software Development Plan with the tag SDP.Create a package: Expectations Create a package named Expectations.Create views as necessary Create the attribute, traceability matrix, and traceability tree views as necessary.Interview each subject, discussing their expectations around the project objective.Back to topExample: Creating an expectation model with IBM Rational RequisitePro Let's return to the example we discussed above for Figures 1 and 2 to see how you can capture it on IBM Rational RequisitePro and apply expectation management.Expectation traceability tree Use the traceability tree in Rational RequisitePro to show how expectations trace out of other expectations.The right pane in Figure 7 shows attributes for the expectation "Realign product."It also traces indirectly to the expectations "Realign product" and "Showcase at trade fair" of the customer CEO.The right pane shows the attributes of the expectation "Position at company 2."This expectation affects FEAT 2: Data sharing; managers should review it carefully and determine a sureness factor before committing to the feature!First, it helps prioritize requirements, because you can trace every feature to expectations and then tag them with a sureness factor.Then, you can set a sureness factor threshold for retaining requirements; only requirements with factors greater than a certain value would be retained, because they stem from expectations about which the team was very confident.Requirements with sureness factors below the threshold may not yet be mature enough or may not fall within the project scope; they should be revalidated before you confirm them.It can capture hidden expectations that render useful information about a project's success criteria and risks.Using expectation management for sales strategy Expectation management can help sales professionals understand the organization, relationships, and motivations of a potential customer.Imagine that you wanted to sell process improvement services to a company.You are about 60 percent sure that the project manager is hoping to be appointed VP of IT when an imminent reorganization takes place.Under the circumstances, if you have been talking to the VP of IT regarding a possible process improvement service offering, your strategy needs to include and align with those of the project manager and VP of business.You can use the four quadrant technique to understand each subject's needs with respect to the contract in terms of budget, time, deliverables, legal issues, and so on.Expectation management for meetings During a typical day, most organizations run both small and large meetings, each with associated direct and indirect costs.Direct costs include participants' time and materials.Determining the drivers and success criteria for crucial meetings is a very important planning step for meetings.Note that, for any of the applications we have discussed, you can reduce expectation management to a quick, informal analysis if appropriate.Understanding these expectations and responding to them is an art for managers;
